The 4 Salon Front Desk KPIs and the Benchmark for Each

If you only track four numbers at your front desk, track these: service guest purchasing, prebooking, productivity and add-ons. The baselines are 30% of service guests buying retail, 70% prebooked as a minimum, and 70% of the book filled. Add-ons have no single target.

On our October 12 Front Desk call, I walked the group through those four numbers one at a time. Each one tells you something different about where your revenue goes, and your front desk controls part of every one. If you want the daily routine that moves them, start with the morning huddle. If you want to see where the leaks start, read the front desk mistakes post.

1. Service Guest Purchasing (SGP)

SGP is the percent of service guests who leave with retail. The baseline is 30%, and strong teams go higher.

It measures whether guests are getting what they need to make the service last. When guests leave without product, their results fade and they come back less often. When they leave with the right product, retention and tickets go up.

Your front desk controls the checkout. They reinforce the stylist's recommendation, put the product in front of the guest, and ask "Which products would you like me to add to your ticket today?" The recommendation itself starts in the chair, which is why a signature consultation matters.

Kennedy at Swank Hair Studio moved her SGP from 16% in June to 24% in July. She did it by fixing her team huddles.

2. Prebooking

Prebooking is the percent of guests who leave with their next appointment already on the books. The minimum is 70%. High-performing teams run 80 to 85% every week.

It protects future revenue. Without it the book fills with white space and you spend every week reacting.

The front desk makes prebooking a standard step in checkout. "She will call later" is how the gaps get made.

Beyond Veneer hit 100% prebooking within 24 hours of running a motivation-first team huddle.

3. Productivity

Productivity is how much of your available appointment time is booked. The baseline is 70%, and 85% and above means demand is strong.

Empty time cannot be sold later. Every 15-minute gap is lost revenue, and you pay for every hour you are open whether or not a paying client is in the chair.

The front desk fills gaps on purpose, runs the waitlist, confirms upcoming appointments to cut no-shows, and calls overdue guests back in.

4. Add-ons

Add-ons track how often a service gets added to an existing appointment. There is no single target. You are looking for the moments where one fits.

Add-ons raise the ticket without needing a new guest. The front desk watches for gaps where one fits, knows which add-ons are quick and easy to suggest, and tells the provider about open time before the appointment starts.

What to Do This Week

Pull last month's number for each of the four. Write them on one page. Pick the lowest one and set a target for your next huddle.

Raquel Stewart at Mckenzie Grey got three hours back every Monday by using AI to build her reporting. The tracking does not have to eat your week.
